Building Persona-Based Agents On Demand: Tailoring Multi-Agent Workflows to User Needs

Abstract

Recent advances in agentic AI are shifting automation from discrete tools to proactive multi-agent systems that coordinate multi-specialized capabilities behind unified interfaces. However, today's agent systems typically rely on hard-coded agent architectures with fixed roles, coordination patterns, and interaction flows that limit end-user personalization and make adaptation to individual needs and contexts difficult. Given this limitation, we argue that on-demand persona-based agent generation offers a promising path towards more efficient and contextually appropriate interaction within agentic workflows. By dynamically crafting agents and personas at run-time to match user characteristics, task demands, and workflow context, agentic platforms can move beyond one-size-fits-all configurations. We present a pipeline for on-demand persona generation in agentic platforms, detailing how real-time crafting of AI personas can be systematically integrated within agent systems, aiming to open new possibilities in agentic platform design paradigms.

A Three-Tier Persona Vector for Controllable User Simulation in Agentic Evaluation

Evaluating tool-augmented LLM agents requires diverse, realistic user inputs yet most evaluation frameworks use flat role descriptions ("you are an angry customer") that produce near-identical conversations regardless of the underlying scenario. In this paper, we propose a three-tier persona vector with 23 operationalized dimensions: 6 categorical demographics (jurisdiction, age, channel, device, language proficiency, time availability), 12 continuous behavioral traits (patience, assertiveness, digital literacy, etc.) sampled with Gaussian noise around curated profile base vectors, and 5 continuous emotional states (frustration, anxiety, trust, confidence, stress) that shift in response to scenario context. Orthogonal to the persona, a 4-level query-complexity overlay controls utterance phrasing from direct to deliberately vague. We evaluate the persona model inside a synthetic data generation pipeline across 64,698 multi-turn conversations spanning 8 named profiles and 3 production corpora. Key findings: (i) a 15.8 percentage-point spread in agent goal-achievement across personas confirms trait vectors produce measurably different user behavior; (ii) the same persona behaves differently across scenarios due to scenario-reactive emotional state shifts, validating the scenario-reactive design; (iii) domain-specific projects show persona sensitivity on booking-flow compliance (~15-20 percentage points gap between tier-aware and pressure-test personas), demonstrating the model faithfully reproduces real-world difficulty distributions; (iv) seven rule-described trait correlations produce auditable co-occurrence patterns without requiring learned covariance matrices. Behavior-Adaptive Conversational Agents: Toward a Fluid Personality Framework

Large language model (LLM)-based conversational agents (CAs) are now ubiquitous, creating new opportunities for AI-mediated behavior change. Their capacity to project nuanced personalities and adopt diverse metaphorical roles raises a design question: how should an agent's persona and personality be calibrated to the moment? Recent evidence suggests that (i) moderate personality expression outperforms low or high extremes on trust, enjoyment, and intention to adopt in goal-oriented tasks, and (ii) context-appropriate metaphors outperform static one-note assistants on user experience and uptake. Yet most CAs still fix both persona and style, risking misalignment when dynamics, urgency, and formality vary, for example in medical information seeking, fitness coaching, and reflective learning. We propose a Fluid Personality Framework that jointly adapts (1) the agent's metaphorical persona, such as coach, tutor, librarian, or tool, and (2) its personality expression intensity, low, medium, or high, as a function of task context, user goals and traits, and situational urgency. We sketch the framework and its core design dimensions.

PersonaKit (PK): A Plug-and-Play Platform for User Testing Diverse Roles in Full-Duplex Dialogue

As spoken dialogue systems expand beyond traditional assistant roles to encompass diverse personas -- such as authoritative instructors, uncooperative merchants, or distracted workers -- they require distinct, human-like turn-taking behaviors to maintain psychological immersion. However, current full-duplex systems often default to a rigid, overly accommodating ``always-yield'' policy during overlapping speech, which severely undermines character consistency for non-submissive roles. Evaluating alternative, persona-specific turn-taking strategies through empirical user studies is challenging because building real-time full-duplex test environments requires substantial engineering overhead. To address this, we present PersonaKit (PK), an open-source, low-latency web platform for the rapid prototyping and evaluation of conversational agents. Using intuitive JSON configurations, researchers can define personas, specify probabilistic interruption-handling behaviors (e.g., yield, hold, bridge, or override), and automatically deploy comparative A/B surveys. Through an in-the-wild evaluation with 8 distinct personas, we demonstrate that PersonaKit provides an extensible, end-to-end framework for studying complex sociolinguistic behaviors in next-generation spoken agents.
