See like a Robot: Robot-Centric Pointmaps for Vision-Language-Action Models

Abstract

Vision-language-action (VLA) models predict robot actions from visual observations and language instructions. These actions are defined in the robot's own 3D coordinate frame, yet most VLAs observe the scene in the camera frame, creating a frame mismatch between where the scene is observed and where actions are defined. The mismatch is benign under a fixed viewpoint, where the policy can memorize a single observation-to-action mapping, but grows harder as large-scale datasets aggregate demonstrations across diverse camera setups and the policy must generalize this mapping across viewpoints. We address this mismatch with robot-centric pointmaps, images whose pixels store the 3D coordinates of scene points in the robot frame. Pointmaps provide robot-frame 3D geometry while preserving the dense H x W grid expected by pretrained 2D VLAs, so they integrate into existing VLAs with minimal architectural change. On RoboCasa, pointmaps improve both pi0.5 and SmolVLA and outperform representative camera-viewpoint and 3D-aware baselines. In real-robot experiments, their advantage over an RGB-only policy widens when the camera is moved to a placement unseen during training.

From Fixed to Free Cameras: Calibration-Free View-Robust Vision-Language-Action Model

Real-world robot deployment rarely maintains the training-stage camera setup, where cameras often experience repositioning or remounting depending on actual scenarios. Existing view-robust Vision-Language-Action (VLA) policies tolerate such camera variations only when the camera extrinsics are explicitly provided, making them fragile and hard to use especially when view robustness is critical. We argue that the policy should not be told where the camera is, but rather figure it out by itself. To this end, we introduce Camera-Centric VLA (CamVLA), a new VLA model that decouples manipulation controls from camera geometry by predicting (i) a camera-centric end-effector action expressed in the local camera frame, and (ii) a 6-DoF hand-eye matrix relating cameras to the robot base. A deterministic geometric transformation composes the two predictions into a robot base-frame action. This disentangles how I should move in pose-independent camera-centric action generation from where I am looking from in camera-perspective geometric grounding. The resulting policy is calibration-free, depth-free, and single-view, requiring only a single monocular RGB image as the visual observation and task instruction at deployment. Evaluations in both simulation and real-world robot data show that CamVLA consistently improves success rates across diverse unseen viewpoints. G^3VLA: Geometric inductive bias for Vision-Language-Action Models

Vision-language-action (VLA) models have made rapid progress in generalist robot manipulation by harnessing semantic knowledge from pretrained vision-language backbones, but their visual tokens remain grounded in 2D image coordinates rather than the calibrated geometry of the robot's cameras -- a mismatch especially pronounced in multi-camera setups, where views are coupled by known intrinsics and extrinsics yet processed as independent images. We propose G3^3VLA, a camera-aware geometric module that injects calibrated structure into the visual-token stream of a pretrained VLA without altering its action space or imitation objective, combining intrinsic-conditioned ray embeddings, projective positional encoding (PRoPE), and bidirectional cross-view fusion. Geometric supervision is provided either from ground-truth point maps when available, or from confidence-gated π3π^3X teacher predictions, requiring no depth sensors or manual annotations. Instantiated on π0π_0, G3^3VLA yields consistent gains across the LIBERO suites, RoboCasa24, RoboTwin2.0, and real-robot settings, with the largest improvements on spatially and object-sensitive tasks. We further validate on π0.5π_{0.5} and GR00T 1.5, with results suggesting that geometric transfer is most effective when geometry-aware tokens have direct access to the action generation pathway. PointACT: Vision-Language-Action Models with Multi-Scale Point-Action Interaction

Vision-Language-Action (VLA) models have shown strong potential for general-purpose robotic manipulation by leveraging large pretrained vision-language backbones. However, most existing VLAs rely primarily on 2D visual representations, which limit their ability to reason about fine-grained geometry and spatial grounding - capabilities that are essential for precise and robust manipulation in 3D environments. In this paper, we propose PointACT, a dual-system 3D-aware VLA policy that integrates hierarchical 3D point cloud representations directly into the action decoding process. PointACT employs a multi-scale point-action interaction mechanism with efficient bottleneck window self-attention, enabling evolving action tokens to densely attend to both local geometric detail and global scene structure. We evaluate PointACT on the LIBERO and RLBench benchmarks and systematically compare it against monolithic and dual-system VLA baselines, including variants augmented with point cloud inputs. PointACT achieves consistent improvements across both benchmarks, increasing success rates by 10% on the challenging RLBench-10Tasks suite over state-of-the-art pretrained VLAs, with even larger gains when the vision-language backbone is frozen and the action expert is trained from scratch. Extensive ablation studies demonstrate that tightly coupling hierarchical 3D geometry with pretrained 2D semantic representations is critical for robust and spatially grounded robot control. Our results also highlight the promise of pretrained 3D representations for 3D-aware VLA policies.
